01 / OVERVIEW

Building change people can trust

Building a relevance system that balances customer intent, catalog quality, and commercial outcomes. The work began by making the problem legible across product, engineering, operations, and commercial stakeholders.

Rather than treating delivery as a sequence of feature requests, we framed it as a system of decisions, dependencies, feedback loops, and operating constraints.

02 / THE PROBLEM

Complexity was hiding in the handoffs

Different teams held different parts of the truth. Success depended on aligning data quality, operational readiness, customer experience, and technical resilience without exposing confidential company information.

“The first useful artifact was not a roadmap. It was a shared understanding of where uncertainty lived.”

03 / APPROACH

Turn uncertainty into small, observable decisions

  1. 01
    Frame the system

Map actors, constraints, signals, and failure modes before proposing a solution.

  2. 02
    Define evidence

Agree on what good looks like and how the team will recognize risk early.

  3. 03
    Ship in learning loops

Sequence delivery so each release makes the next decision safer.

04 / KEY DECISIONS

Protect continuity while creating room to evolve

Progressive migration

Prefer reversible stages over a single high-risk cutover.

Shared measures

Connect technical health with customer and operational outcomes.

05 / OUTCOMES

A shared measurement model for relevance beyond conversion.

1shared operating model
3core risk domains aligned
questions surfaced early

Actual business metrics are omitted. These figures describe the shape of the approach, not confidential performance data.

06 / LESSONS

Clarity compounds

Strong product work made dependencies visible, gave uncertainty a place to live, and created a rhythm where teams could learn without losing momentum.
